• Organizations need not only systems that provide better answers but also technologies capable of understanding the processes and decisions that underpin business operations and participating in their execution.
Almost every week, there is an announcement of new, more advanced artificial intelligence solutions and systems for automating corporate work. Despite this accelerating momentum, many of these innovations still focus on technology itself, rather than on the business needs and processes that organizations rely on to manage their daily operations.
This issue gains particular importance because organizations are not only looking for better answers but also for better decisions and better outcomes. In a business environment, decisions are rarely independent or isolated. Every operational or financial decision is linked to a wide array of data, systems, policies, commitments, and overlapping priorities. Therefore, the true value of artificial intelligence lies not in its ability to answer a question or perform a single task but in its ability to understand the entire business context and manage the complexities that govern how the organization operates and achieves its goals.
During many discussions I had with executives and leaders over the past year, the conversation quickly shifted from talking about AI capabilities to the reality of operations within organizations. The technological evolution is clear to everyone, but the real challenge lies in how well these systems can understand the business environments in which they operate.
Much of the discussion around artificial intelligence still starts from the assumption that more advanced models will necessarily lead to better business outcomes. However, organizations are discovering today that AI does not realize its true value simply by having higher capabilities, but through its understanding of the operational environment in which it works. When AI is disconnected from the processes, data, policies, and controls that guide and govern the organization's operations, it may accomplish more tasks, but it does not necessarily make more progress. In fact, this can sometimes lead to increased complexity and the creation of new risks instead of mitigating them.
The recommendations provided by AI may seem accurate and convincing, but they may overlook significant implications in other parts of the organization. An AI agent may be able to optimize a specific workflow while inadvertently causing confusion in related processes or plans. Therefore, the problem is no longer about AI's ability to produce answers or execute tasks, but rather its ability to understand the consequences of its decisions within an interconnected business environment where every process is influenced by surrounding processes.
This is the real challenge facing the new generation of AI solutions for enterprises; the issue is no longer just about coordinating tasks and systems, but about understanding the business context in which decisions are made and executed.
For decades, enterprise systems have formed the operational backbone upon which businesses and economies around the world are built. The systems that manage financial affairs, supply chains, procurement, human resources, manufacturing, and customer service do not merely serve to store data or process transactions; they embody how organizations actually operate, retaining years of accumulated experience and documenting the processes, policies, controls, authorities, and relationships that govern business operations and decision-making. Thus, these systems represent the institutional memory that organizations rely on to manage their operations and guide their growth.
In the age of artificial intelligence, the importance of this institutional context is greater than ever. Without it, AI outputs remain mere potential guesses, not decisions based on a true understanding of the business reality.
When artificial intelligence is directly linked to the processes that manage the organization, it becomes capable of grasping the complete picture of the business and the interconnections and mutual influences occurring within it. At that point, the role of enterprise systems is not limited to recording transactions or managing operations; they begin to actively contribute to executing business and taking appropriate actions.
AI systems can detect risks at early stages, coordinate responses across various departments, suggest appropriate actions in real-time, and automate repetitive tasks within defined controls. However, this is not achieved through independent agents working in isolation from one another, but through AI that is directly connected to the processes, data, and rules upon which the organization operates.
It is important to emphasize that autonomy in a business environment does not mean excluding the human element from the decision-making process, as the goal is to reduce procedural complexities, operational fragmentation, and administrative burdens that hinder organizations from operating efficiently and swiftly on a large scale. Humans remain responsible for setting priorities, making decisions, establishing strategic directions, and being accountable for them. The role of AI is to coordinate and execute the operational activities and tasks related to these decisions.
When one of the suppliers responsible for providing a critical component for manufacturing operations fails, traditional AI systems can explain the problem or predict its potential consequences. However, AI based on understanding operational processes handles the situation in a completely different way. It does not merely provide insights; it connects various aspects of the business affected by the event, identifying production lines at risk, analyzing inventory situations at the organizational level, evaluating alternative supply options, measuring the expected financial impact, and monitoring risks related to customers and contractual obligations. Most importantly, it can coordinate responses across procurement, logistics, finance, and customer operations simultaneously.
This is not just about automating traditional workflows; it is about establishing a new model of interaction between humans and systems within the organization. Therefore, I believe that the age of artificial intelligence will not diminish the importance of enterprise systems but will increase their significance in unprecedented ways.
As AI transitions from providing insights to contributing to executing business, the importance of systems capable of linking AI to the actual operational reality of the organization will grow. At that point, the value will not be limited to merely possessing data, but will lie in having systems that understand how the organization operates, the policies, authorities, procedures, dependencies, financial implications, and accountability and governance requirements on a broad scale.
This shift compels leadership to reconsider how they approach institutional transformation.
The first phase of adopting AI in organizations has largely focused on experimentation and exploration. Companies have rushed to test smart assistants, launch pilot projects, and automate specific and isolated tasks. Few have achieved real productivity gains, and even fewer have succeeded in making a substantial change in how organizations operate.
Organizations that will lead the next phase will adopt a different approach, linking AI capabilities directly to the systems and processes within which decisions affecting performance and financial outcomes are made. They will also recognize that the reliability of AI will not be limited to governance alone but will also be tied to the quality of data, the integrity of processes, the rich context in which it operates, and its ability to understand the transactions and operational activities that underpin daily business.
Most importantly, leading organizations will realize that the success of AI adoption does not depend solely on technology, but requires effective management of institutional change. True value is only realized when AI, operational processes, and human resources work together as a single, integrated system.
Organizations that can achieve this balance will have the advantage, as humans continue to set priorities, make decisions, and take responsibility for them, while intelligent systems coordinate and execute work efficiently and accurately. Through this integration, organizations will be able to navigate an increasingly complex business environment, enhancing their ability to adapt, productivity, and make smarter decisions.
